Rooftop Saunas asked for booking software that could one day be sold to other businesses. I owned how it became a platform — what became shared capability versus operator configuration — and set the pricing model: subscription tiers indexed to the revenue each operator manages, plus a free listing tier used as an acquisition channel. Launched August 2025; now live with 17 UK operators.
Owned the commercial model for a business selling both online courses and physical goods. The platform operates at $1M+ annual revenue.
Optimized the mobile onboarding journey and validated it across 3 rounds of moderated usability testing (n=45). First-session drop-off fell from 58% to 34% — a 41% lift in activation.
